      "body": "###  한 줄평\n\n 읽으세요. 그의 일기같은 글 속에서 우리가 매일 해야하는 것, 할 수 있는 것을 을 알 수 있습니다.\n\n### 시작하면서\n\n마케팅 기획에서, 그리고 지금은 데이터 분석가로 일하면서 몇 년 사이에 츠타야는 필자에게 알아차릴 새도 없이 익숙한 단어가 되어버렸다. 대량 마케팅과 기능의 소비로 일관되던 30년전부터 지금까지 단순히 매출에 집중하지 않고 고객의 경험 전단계에 걸쳐 접근을 시도하는 매장이라니... 여전히 고객 경험에 대해서 민감하게 받아들이지 않는 한국 기업들을 볼 때, 꽤 혁신적인 시도라고 생각했다. 과연 누가 이런 시도를 했는지 궁금하던 차에 마침 리디북스에서 책을 대여할 수 있어 읽어보았다. 읽어보니 대략 네개의 관점(고객, 개인, 직장, 리더)에서 창업자 마스다의 삶을 엿볼 수 있었고 (마스다처럼 하지 못함에 대한 ) 부끄러움을 느낄 수 있었다. 그의 말에 따르면 이런 좌절을 느끼는 것은 좋은 기회라고 한다. 따라서 이 곳에 이 책의 내용을 정리 해놓고 주기적으로 그의 모습을 상기시키고 배울 수 있도록 노력해야 겠다.\n\n### 고객: 누구나 할 수 있는 간단한 일인데 하는 사람은 적다.\n\n> 고객이 매장을 위해 존재하는 것이 아니라 고객을 위해 매장은 존재하고 있다.\n\n대량생산과 대량 마케팅의 시대를 거쳐 어느 때보다 고객을 중심에 놓자는 이야기가 많은 요즈음이다. IT기업에 있을 때도 이제는 IT 관리자를 넘어서 실제 사용자인 현업을 중시해야 한다는 이야기가 항상 사무실내에 울려 퍼지곤 했다. 하지만 아젠다만 바뀔 뿐이었다.\n\n무엇을 해야했던 것일까? 이에 마스다의 답변은 꽤 심플했다. 상대방의 입장이 되라는 것이었다. **다시 말해서 우리가 고객을 위해 존재하는 것이지 고객이 우리를 위해 존재하지 않음을 반드시 생각하라고 했다.**\n\n> 실전이 가까워짐에 따라 강연을 듣는 분의 입장이 되고, 주택을 사는 사람의 입장이 되고, 부동산업자의 입장이 되어 앞으로 어떤 주택이 필요할지에 관해 생각했다.\n>\n> 나의 의식은 오로지 상대가 어떻게 받아들이는가에 집중되어 있다. 몰랐던 것을 바로 알게 되어 ‘대단하다!’는 생각을 하고 있다는 것도 훤히 알 수 있다. 그러면 다음에 해야 할 말도 명확해진다.\n\n> 따라서 만들면 손님이 오는 것이 아니라 이런 게 생기면 반드시 손님은 온다, 와도 손해 보지 않는다, 아니 오지 않으면 손해가 된다고 생각할 만큼의 기획이 필요하다. \n\n마스다는 우리가 이렇게 상대방의 입장에서 생각하는 것이 익숙해지면 우리의 모든 업에 가치가 발생하게 되고 자연스레  '최선'과 '완벽'에 대한 우리의 고민도 해결된다고 한다.\n\n> 제공자 측이 적당히 하든, 힘을 빼고 있든, 가치가 있다면 고객은 ‘인정’해준다. 열심히 하거나 완벽을 목표로 하는 것이 아니라 적당히 해도 좋은 결과를 낼 수 있도록 실력을 축적하는 것이 중요하다는 게 마스다의 생각이다\n\n결국 우리가 고객의 입장을 100% 생각해주는 습관을 가진다면, 나중에는 힘을 빼도 자연스레 70%는 이해해줄 수 있다는 뜻. \n\n문득 광고계의 전설 오길비가 \"소비자는 당신의 아내와 같다\"라는 말이 생각 났다. 그만큼 어렵다는 뜻이다.  하지만 마스다 씨가 이야기 한 것처럼 상대방의 입장에서 생각해보는 습관은 어렵지 않으니 시도는 꾸준히 해보도록 해야겠다.\n\n\n\n### 개인:  좌절과 집념이 가져다 준 성장\n\n> 많은 사람은 ‘고정관념’에 따라 자신의 위치를 정하거나 일과 마주하고 있다. ‘이 정도면 돼’라는 고정관념.   \n>\n> 자신의 고정관념에 좋다고 맞장구쳐주는 사람과 무리지어 다니기 쉽다. 멋진 정치가와 만나면 그 강인한 신념과 강한 의지에 내가 좋다고 생각했던 것들이 무너져내린다.   \n>\n> 마스다는 항상 그런 ‘좌절’을 찾아 사람을 만난다.   왜냐하면 그 좌절이야말로 성장의 토대라고 생각하기 때문이다.   이번 주도 정말 많은 사람에게 좌절을 맛보았다. \n\n마스다가 책 전체에 걸쳐서 집념의 중요성을 말한다. 집념은 문제 해결의 의지를 불러일으키기 마련이다. 문제에 대해서 계속 고민한다.\n\n> 한편, 뭔가 돈 되는 일이 없을까 하는 생각으로 사람들이 모여드는 북카페를 찾아내어 똑같이 따라 하는 사람이 있다. 전자는 일이 잘 안 되면 ‘고객의 시선에서 더 멋진 시간을 만들 수 있을까?’ 개선을 시도하지만, 후자처럼 단순히 따라만 하는 회사는 ‘왜 잘 되지 않을까?’ ‘왜 돈이 벌리지 않을까?’ 하는 생각뿐이다\n\n고민은 결국 싸움을 일으킨다. 기존의 고정관념에 도전하게 되기 때문이다. 이 과정 속에 우리는 승/패외에도 싸워나가는 과정에서 발생한 스토리를 얻게 된다. 이는 축적이 된다. 축적된 시간은 보다 나은 의사결정을 하기 위한 토양이 된다. 될 수밖에 없다. 그렇게 우리는 성장한다.\n\n> 즉 미래를 개척하려는 의지가 있다면 그곳에 계획과 스토리가 생겨나 세상이 바뀌고 고객이 기뻐해주고 거래처가 팬이 되어주는 등 매일매일 긍정적인 요소가 축적되어 비관적이 될 이유가 눈에 띄지 않는다. 반대로 안이하게 아무 생각도 하지 않고 있으면 일어나는 현상에 휘둘려 자신은 운이 없다느니, 저렇게 되면 어떡하지, 이렇게 되면 어떡하지 하고 망연자실한다. 확실히 비관은 기분에 속하고 낙관은 의지다.\n\n집념이 문득 무엇일까 생각해보았다. 한자를 그대로 하면 생각을 붙잡고 있는 것이다. 이는 '몰입'의 첫 단계이기도 하다.  정리하자면 **상대방의 입장에서 생각을 붙잡고 있는 것**이 바로 마스다가 말하는 집념인 듯했다. \n\n마스다는 이외에도 종종 개인으로서 가지고 있어야할 삶의 자세에 대해서 논한다. 그 중에서 잊고 싶지 않은 몇몇 조언들이 있어 따로 아래와 같이 정리해서 남겨둔다.\n\n#### 상대방을 위한 '기한의 이익'\n\n> 기획을 시작하고서 관계자에게 연락하기까지 2주 동안의 시간이 있다면, 절반인 1주는 스스로 생각해도 되지만 적어도 똑같은 시간을 상대에게도 줘야 한다. 그런데 2주를 꽉 채워 혼자 정보를 껴안고 있다가 당일에 상대에게 정보를 던진다. 이러한 행동은 상대에 대한 배려가 없는 것은 물론, 자신이 아웃풋할 기획이나 이벤트의 프레젠테이션에 관해 주위 사람에게 좋은 평가를 받고 싶어 하는 에고의 결과다. \n>\n> 이처럼 미리 말해두면 잃지 않았을 이익을 ‘기한의 이익’이라고 하는데, 이 기한의 이익은 항상 담당자의 에고에 의해 잃게 된다. 더 고객 중심으로 생각하는 문화를 뿌리내려야만 한다고, 매일같이 생각하는 요즘이다. \n\n상대방이 고민할 시간을 주는 것은 필자가 속한 업계에서는 매우 중요하다. 고객은 의사결정자로서 자신이 속한 집단을 대표해야 하기 때문에 리스크가 항상 도사리기 마련이다. 알고는 있었지만 많이 놓치고 있던 부분이었다.\n\n#### 세상 속에 있어라\n\n마스다는 \"회사에 있지 마라, 세상 속에 있어라.” 는 말을 지속적으로 하였다. 시장에 나가보지 않으면 사람들이 무엇을 원하는지 모른 까닭이다. 그는 특히 회사와 세상을 기준으로 이분법해서 말하였다. 결국 회사는 공동목표를 가진 이익 창출 집단이기 때문에 생각이 옳고 그름을 떠나 우리를 위한 생각만으로 가득 차 있을 수도 있다.\n\n#### 실언하지 말라. 말은 몸의 무늬이다.\n\n> 실언을 하지 않도록 생각하며 살아가야만 한다. 사람은 그 사람의 한 마디로 그 사람의 삶의 본질을 꿰뚫고 그 사람과 사귈지를 정한다. 실언이라는 것은 존재하지 않는다. 말은 몸의 무늬다. \n\n이 말을 듣고 나니, 말의 수를 줄여야 겠다는 생각이 번뜩 들었다.\n\n\n\n### 조직: 문화, 브랜딩, 비즈니스 모델, 그리고 성장...\n\n> 프레젠테이션 할 자료에 관해 프로젝트의 조도와 초점, 음을 사용할 때는 그 음의 크기 등에 세심한 주의를 기울인다. 왜냐하면 ‘세계 최고’의 프레젠테이션을 하고 싶어서다. 하지만 그런 의식이 없는 사람은 마스다가 주의를 줘도 왜 프로젝트의 조도와 초점에 까다롭게 굴고 화를 내는지 몰라 매번 똑같은 일을 반복한다. 결국 기준이란, 개인이나 팀 그리고 회사가 지향하는 방향에 따라 정해지는 것이라고 생각한다. 이것이야말로 회사의 가치가 아닐까. \n\n안에서 새는 바가지가 바깥에서 안 샐리 없다. 브랜딩이라는 것, 허울좋게 화려한 이미지를 쌓은 들 오래갈 수 있을까? 애시당초 브랜드라는 것은 하나의 정체성이다. 앞서 실언에 관한 그의 조언처럼 브랜드는 자연스레 기업문화속에서 축적되면서 사람들에게 각인되고 스토리를 만든다. \n\n더 내려가자면 브랜드는 하루 하루 진행되는 업무 환경 속에서 계속 만들어지기 마련이다.  '세계최고의 프레젠테이션과 기획을 하는 회사' 라는 브랜드는 그렇게 하루 하루 진행되는 업무와 오고가는 이야기 속에 만들어지고 있었다. 하루 하루 진행되는 업무 속에 그 업무가 얼마나 회사가 지향하는 가치와 연결되는지 고민해보지 않았음을 부끄럽게 느꼈다. \n\n> 4가지 조건이란 첫째, ‘고객가치’가 있어 그 기획이 고객의 지지를 받을 것. 둘째, 돈을 가진 사람이 그 기획을 사고 싶게 만드는 ‘수익성’을 실현할 것. 즉 ‘팔리는 기획’일 것. 셋째, 그 기획의 실현을 통하여 사원이나 관여하고 있는 사람이 성장할 수 있을 것. 즉, 세계 최고의 기획회사가 되기 위한 일일 것. 넷째, 그 기획으로 사회가 좋아질 것. 즉 사회공헌으로서의 일이다. \n\n비즈니스 모델이라는 것이 언틋 보면 어렵지만 핵심은 하나이다. 고객가치. 가치가 있는가. 그리고 지속가능한가에 대한 고민 없이 마냥 시류에 영합하고 고도화된 비즈니스 모델은 무너질 수밖에 없겠다 라는 생각에 다시금 확신을 가지게 되었다.\n\n> 실속이 따르는 규모 확대는 성장, 실속이 따르지 않는 확대는 팽창이다. \n\n성장과 팽창. 정신이 퍼뜩 드는 부분이었다. 필자의 삶 전체를 걸쳐 관통하는 계율이었기 때문이다. 실속 없는 소비/투자는 아주 잠깐의 기쁨만을 줄 뿐이다. 사진 한장 정도?\n\n### 리더: 꿈을 그리고 역할을 적절히 나눠주는 사람\n\n> 리더는 사람을 통합하고 움직이는 힘을 갖춰야 하지만, 기술력도 물론이거니와 그 집단이 가져야 할 꿈을 그리는 힘이 더 중요하다. ‘세계 최고의 기획회사’ 그것이 CCC를 시작한 이래의 꿈이다. \n>\n> 실제로 하는 것은 모두이지만, 목표점을 정하고 그 역할 분담을 정하는 것은 리더의 일이다. 그런 식으로 기분 좋게 일할 수 있는 최소한의 환경을 마련하지 않으면 사람은 기분 좋게 일할 수 없다. 일을 더 해주기를 바라기 전에 리더로서 해야 할 일을 하지 않으면 사람은 움직여주지 않는다. 꿈만으로는 꿈을 실현할 수 없다\n\n리더는 회사라는 집단이 그려나갈 꿈을 구체화시키는 사람이어야 한다. 꿈을 꾸기 어렵다면 고민해봐야 한다. 그리고 그 꿈이 모두 공유가능한 꿈인지는 들어봐야 한다. 아니라고 하면, 고민해야 한다.\n\n> 마스다는 우수한 크리에이터와 경영자의 공통점을 찾아냈다. 그것은 자신의 생각을 고집하지 않고 항상 남의 의견을 듣고자 하는 자세. 항상 모르는 것을 알고자 하는 자세. ‘자신이 납득하는’ 것이 아니라 고객이나 회사에 가치 있는 기획을 만들고자 하는 자세다.\n\n고민해야 하는 이유는 마스다가 다행히도 언급해주었다. 리더 자신보다 고객, 그리고 회사라는 집단이 더 우선순위에 있기 때문이다. 필자는 그렇게 하고 있는 걸까? \n\n> 신상필벌의 내용은 사람에 따라 다르다.   생활을 위해 일하는 사람에게는 보수가 중요한 요소이며 팀에서 인정받기를 바라는 기분이 강한 사람에게는 돈보다는 평가가 중요한 요소가 되며 일로 자기실현을 추구하는 사람은 그 입장이나 권한이 중요한 요소가 된다. \n\n돈이 중요하지 않다는 것이 아니다. 하지만 동일한 척도를 가지고 집단 구성원을 평가한다면 위험할 수 있다. 이는 기업규모와는 상관이 없는 이야기이다.\n\n\n\n### 소고\n\n마스다가 자신의 블로그에 써내려간 내용이어서 그런지 술술 쉽게 읽혔다. 고객으로서 필자와 같은 독자를 배려한 결과가 아닐까 생각되었다. 이런 것 까지 어떻게 염두해 두었을까? 어떻게 하면 그처럼 될 수 있을까? \n\n책을 읽어보니 대략 답을 찾을 수 있던 것 같다. 그는 삶의 매순간에 대해서 흘려보내지 않고 고객과 기획이라는 키워드 아래 매 순간 속에서 관찰하고 얻은 생각을 연결해나가고 있었다. 글 쓰기를 지속해야 하는 또 하나의 이유를 찾은 것 같았다.\n\n세상은 계속 바뀐다. 지금은 고객의 경험에 대해 누구나들 이야기 하지만 언제 다른 Theme이 올지 모른다. 하지만 사람은 바뀌지 않는 법, 마스다를 보면서 살아남고 일상에서 즐거움을 느끼기 위한 글쓰기의 힘을 다시 보게 되었다.
